Bali & Phuket home sellers → agencies

Your network · foreign owners of villas and condos · agencies pay a share of their commission when the deal closes

Your network is the channel. Agencies pay ~$2.2k per closed deal, not per lead, so start with people you know: almost free.

Buyer pays~$2.2kper closed deal · 10–20% of commission in Bali, 30–50% in Phuket
Phase-1 cash$450/mo+ ~$800 once for Indonesian and Thai legal opinions

Read the reasoning

Nobody in Bali or Phuket buys seller leads per lead. No per-lead price was found on either island. Agencies pay a share of their commission when a deal completes: 10-20% of commission is normal in Bali, and 30% up to 50% in Phuket. A flat fee of THB 50,000-100,000 is also used. One closed deal earns us about $1,500-4,000 (base case $2,200). The fee arrives 3-9+ months after the intro. Listings are plentiful: Rumah123 shows 46,485 Bali villas and FazWaz shows 24,543 Phuket properties. So a seller lead alone is worth little to an agency unless it comes with a realistic price and an exclusive mandate. Buyers are the scarce side. The owner's network is the only cheap way in. The owned list (valuation tool, index, Telegram) is what grows beyond that network. Phuket is better than Bali for the seller side right now: foreign condo transfers there rose 52% in Q1 2026, while Bali residential sales are 'very quiet' (Oct 2026).

How your network changes it: Without the network this vertical is weak: no per-lead money, a 6-month payout lag, Bali is oversupplied, and agencies hold more listings than they can sell. With the network: (1) the first 20-40 leads cost about $0 instead of $25-60 each in ads, which matters because a lead is worth only ~$176 to us; (2) agencies sign 20-30% referral terms with a known person instead of the 10% norm; (3) chat admins accept posts, so the ~300k-member Russian, Ukrainian and English chats open up; (4) owners' evenings become possible. The network cannot scale beyond a few hundred owners. The owned list (tool + index + Telegram) is what has to carry the business after month 6.

  • Week 1 · Legal and payment set-up: One-hour opinions from an Indonesian and a Thai lawyer on a cross-border 'marketing and introduction services' contract from the FOP to a licensed P4 / Thai Co. Ltd, and on PDP/PDPA consent text naming partner agencies. Add KVED 68.31 to the FOP (group 3). Check withholding tax and treaty forms for SWIFT receipts. Budget $600-1,000 (estimate).
  • Week 1 · Owner network inventory (one-time owner task): List 30-50 villa/condo owners, 5-10 agents, 3-5 management companies, 3-5 lawyers or visa agents and 5-8 chat admins. Owner sends the intro messages; AI drafts them.
  • Week 2 · Sign partner agencies: 4-6 per island. Bali: verify AREBI membership (app.arebi.co.id) and NIB KBLI 68200. Phuket: mix of large and Russian-speaking desks. Target terms: 20-30% of commission (Bali norm 10-20%; Betterplace pays partners 30–50% (Betterplace)), or flat THB 50-100k. Written intro protocol (timestamped email naming the owner and property), payout within 14 days of deed or transfer, monthly status report.
  • Week 3 · Build the valuation and 'keep vs sell' tool: In Russian, Ukrainian and English. Bali inputs: area, land and building m2, lease years left, ADR and occupancy. Phuket: project, m2, floor. Output: value range, net yield, keep/rent/sell. Consent checkbox. Every result is emailed and invites the user to the Telegram channel.
  • Week 4 · Launch the list and the first index: Telegram channel + email. Index #1 covers Bali $/m2 by area and lease band (asking) and Phuket resale vs new THB/m2, plus Q1-Q3 foreign transfers.
  • Week 5 · Warm launch: Owner's messages go out. The first 10-20 valuations are delivered. AI qualifies each one (lease years, PBG/SLF papers, nominee or PT PMA structure, price expectation, timeline).
  • Week 6 · Community admin partnerships: 4-6 paid or approved posts across the Bali and Phuket chats (Russian, Ukrainian, English) plus English Facebook groups. Index posted monthly. No bots; only admin-approved posts.
  • Week 7 · Management company and lawyer partner outreach: Co-branded owner yield report. Offer partners 30-50% of our referral share for sellers. Route owners who keep their villa to management companies for a management referral fee.
  • Week 8 · Routing desk live: Each seller goes to one agency (two at most, with consent). A CRM tracks intro -> viewing -> listing -> offer -> deed. AI follows up with agencies and owners monthly.
  • Week 9 · Buyer add-on: A 'buy resale safely' checklist and request form. Buyers are routed to the same agencies (Phuket flat THB 50-100k per buyer).
  • Week 10 · Kill-signal review #1: Seller intros, signed listings, agencies' feedback on lead quality, cost per valuation by channel
  • Week 11 · Plan phase 2: If 3 or more signed listings or exclusive mandates exist: prepare a $500/month Meta test and the first owners' evening (if the owner will be on the island).
  • Week 12 · Report and decide: Go to phase 2 only if 25+ seller intros, 3+ listings signed through our intros and 1+ offer in progress. Otherwise stay Lean and lean harder on the buyer side.

Unit economics: fee per closed deal usd: 2200 · fee basis: Bali: $270k achieved x 5% x 15% = $2,025 (range $1,000 co-broked to $4,050 at 30%). Phuket condo: $170k x 4% x 30% = $2,040, or THB 50k flat = $1,470. Phuket villa: $590k x 5% x 30% = $8,800, or THB 100k flat = $2,940. Blend $2,200 (estimate). · lead to close 12m: 8% (range 4-12%, estimate): seller lead -> listing signed with the partner agency 35-45% -> sold through that agency within 12 months 15-25%. Paid leads assumed 6-6.5%. · lag: Payout about 6 months after the lead on average (3-9 months to sell when priced right; payment at notary or Land Office transfer) · revenue per seller lead usd: about $176 gross (8% x $2,200), or about $110-176 net after partner splits (0-30%) and possible withholding (0-20%, unverified). A paid CPL of $60 or less keeps about a 2x return, but the cash comes back about 6 months later. Above ~$90 the margin is gone.

  • Lean ($300/mo): Network + chats + tool + index only. $2,200 per deal; 8% of leads close within 12 months; ~6-month lag means only month 1-6 leads pay out by month 12. All estimates.
  • Standard ($1,000/mo): Lean plus a $500-600/month Meta test from month 4, more chat posts, management-company and lawyer partners, and one owners' evening. Same unit economics. All estimates.
  • Aggressive ($3,000/mo): Meta about $1,800/month on both islands in Russian, Ukrainian and English at an assumed CPL of $25-40, Google $300, monthly events and travel. It does not pay back within 12 months because of the 6-month payout lag. Run it only after a commission has actually been paid. All estimates.
  • Cash timing: no per-lead income. The first payout comes 4-9+ months after the first intro, and Bali deals that don't comply (nominee structures, missing PBG/SLF, short leases) may never close.
  • Attribution: open (non-exclusive) listings mean the same villa sits with 5 agencies. A seller we introduce may sell through another agency, and then nobody pays us. Mitigation: timestamped intros, push sellers toward a short exclusive mandate with our partner, check the deed.
  • Legal grey zone: foreigners cannot be brokers in Indonesia (Permendag 33/2025, Indonesian certified staff only). In Thailand, brokerage or agency work is reserved for Thais (2020 notification). Do it only cross-border as a B2B marketing service; never show, negotiate or sign; never work while in Bali or Phuket. Get a written local opinion before the first invoice.
  • Data protection: Indonesia PDP Law (GR 33/2026 from 16 Jan 2027) and Thai PDPA (fines up to THB 5M; THB 14.5M in fines in Aug 2025) require named-third-party consent before an owner's details go to an agency.
  • Market: Bali oversupply and price pressure, an Oct 2026 fuel shortage and immigration enforcement. Phuket depends on Russian demand (+76%) and is exposed to payment and sanctions channels; Chinese buyers fell 39%.
  • Community: the large chats are Russian-language, and the Ukrainian ones are small (bali_ua 11.6k; thailandukraine 1.4k). Use a neutral brand in three languages. Admin goodwill is a single point of failure.
  • Payment: Asian agencies may prefer cash, crypto or local transfers. The FOP accepts only SWIFT/Payoneer, and withholding tax may cut fees by 10-20% (unverified).

Contacts get a free valuation from our tool. Those thinking of selling are introduced to one partner agency, which pays us 15-30% of its commission at completion.

Certainty: The size of the network is not measured. Payment for introductions is established: 10-20% of commission in Bali (Balinews, 26 Jul 2026), 30% to start at MORE Group Phuket, and THB 50-100k flat at Phuket Realtor.

Cash: Estimate: one-hour legal reviews of the referral agreement and consent text in Indonesia and Thailand ($300-500 each), plus CRM and WhatsApp Business. Intros cost owner time only.

Result: Estimate for months 1-3: 30-50 owners contacted, of whom 10-20% are considering a sale in a soft Bali market and a rising Phuket market. Then 2-5 a month from second-degree referrals. Closed deals come 4-9 months later.

Management companies know which owners are tired, underwater or leaving. The report gives them a reason to start that conversation, and we route the sellers to agencies.

Certainty: Incentives clash. A sale loses the management company a client, and many run their own sales desk (Wonderful Bali Villas sells at 5% on completion). They PAY to get owners (Betterplace 1-3% of gross rental revenue for 12 months), so they will hand over only owners who are leaving anyway.

Cash: Estimate: report generation is done by AI. Outreach is warm, plus a B2B email to firm addresses only.

Certainty: Quarterly asking-price indexes exist (Bali Villa Select, 294 points, Jun 2026). No monthly or transaction-based index was found. Bali leasehold deals are not centrally published, so ours would also be asking-based.

Cash: Estimate: data subscription plus email tool. Listings are collected only where the terms allow it; the big portals return 403 to bots.

Result: Estimate: depends on admins reposting it in chats with 10-70k members

Lawyers, PT PMA/visa/tax agents as referral partners

Phase 1 · start nowSlow & steadycertainty low
We buildA reciprocal deal. We send buyers' due-diligence work to the lawyer. They send owners who are exiting (lease extension refused, PT PMA closure, KITAS end, inheritance, relocation) and get 20-30% of our referral fee. We do not pay notaries or PPAT (their fees are regulated; whether they may take introduction fees is unverified).
Cash$300 to first result · $0/mo
Result1–4 seller intros a month · 6–16 weeks
Your partone-time: warm intros to 3-5 lawyers or visa agents he uses
Stop ifFewer than 2 intros from partners by month 4
Why + sources

Partners see owners at the moment they decide to exit

Certainty: No published referral rates from lawyers; trust takes time; many law firms are tied to agencies

Cash: Estimate: partner payouts come out of revenue. Visa firms already run partner programmes (Get Bali Visas).

Result: Estimate: 5-10 partners each giving 0.2-0.5 intros a month

08

Meta ads to owners (expats and relocants in Bali and Phuket, in Russian, Ukrainian and English)

Phase 2 · after proofMoonshotcertainty low
We buildLead ads and traffic ads to the valuation tool, targeting people living in Bali or Phuket plus interest in property investment. Creative: 'What is your villa worth with N lease years left?'
Cash$1k to first result · $800/mo
Result15–60 owner valuation requests per $1k spent · 2–6 weeks
Your partone-time: Meta Business verification and payment card
Stop ifCPL above $60, or zero signed listings after $1,500 spend
Why + sources

Paid valuation requests are qualified by AI on lease years, papers, price expectation and timeline, then routed to agencies.

Certainty: No published Meta CPL for SELLER or owner leads in Bali or Phuket. Every published Phuket case is buyer-side.

Cash: Estimate: test budget $500-1,500 a month. Agencies that run property ads ask at least $2,000 a month in Southeast Asia plus a $750 fee (Webnostra).

Result: Real-estate Facebook CPL benchmarks: $16.61 (WordStream 2025) and $38 (AWISEE 2025). Seller leads cost $25-100+ (mostly US data). Phuket developer BUYER leads cost $8-50 (Webnostra). The foreign-owner audience is small and mixed with tourists, so a CPL of $17-65 is assumed.

09

Events: 'Keep or sell?' owners' evenings in Canggu/Ubud/Phuket, co-hosted with an agency and a lawyer; coworking talks

Phase 2 · after proofSlow & steadycertainty medium
We buildA quarterly 2-hour evening. We present the index, a lawyer covers lease extension and PBG/SLF compliance, and an agency covers the resale process. Sign-up goes through the valuation tool.
Cash$1.5k to first result · $400/mo
Result2–8 seller conversations a month · 6–12 weeks
Your partrecurring: host or attend one evening a quarter
Stop ifFewer than 15 attendees or fewer than 2 seller conversations at the first event
Why + sources

Face-to-face trust turns into seller conversations. The agency co-host pays part of the venue.

Certainty: Works if the owner is present and well known in the community. No published conversion data for owners' evenings.

Cash: Estimate: venue and drinks $300-800 per event (co-host shares the cost), plus flights and stay of $800-1,500 if the owner is not on the island. Power Property Expo Bali (14-16 Aug 2026) had 25+ vendors; its exhibitor fee is not published.

Result: Estimate per event (20-50 attendees), quarterly

Editors cite the index, which brings links, AI citations and subscribers

Certainty: Depends on editors; Bali media is crowded with agency content

Cash: Estimate: earned media, no cost

We catch the few owners who search for a way out

Certainty: No published search volume. Agencies already bid on buyer terms. Owner-side search is tiny.

Cash: Thai-language real-estate CPC median is THB 8.4 (range 1.0-15.2; Relevant Audience, Oct 2026). Indonesia averages $0.38-0.76 (older ASEAN Up data). English seller-intent CPC and volume are not published. Estimate: $0.5-2 per click and a few hundred searches a month.

Result: Estimate: 500-1,500 clicks per $1k at a 1-2% conversion rate. Search volume is the binding limit.

Agencies unlock owner details

Certainty: No agency pays for owner listings where listings are free and open (non-exclusive) listings are the norm

Cash: Estimate

Result: Listings are not scarce: Rumah123 46,485 Bali villas, FazWaz.id 16,858, FazWaz Phuket 24,543. Dalam Partner gives agencies unlimited free listings and enquiries. Bali Villa Hub and Balicasa already run owner-direct pages.

13

Portal partnerships (Rumah123, Lamudi, FazWaz, Dot Property, DDproperty/PropertyGuru, Hipflat)

Phase 3 · scaleTrapcertainty low
We buildOffer the monthly index as content or data to portals in exchange for a link or placement
Cash$300 to first result · $0/mo
Result0–100 list subscribers a month · 12–40 weeks
Your partone-time: one intro if he knows anyone at a portal
Stop ifNo portal reply after 10 contacts
Why + sources

Portal audience flows to the valuation tool

Certainty: Portals compete with us directly; no partner programme for outside lead desks was found

Cash: Estimate: outreach only

Result: Estimate. Portals sell leads and slots to agencies themselves, and FazWaz is also an agency, so they have no reason to send sellers to us. All portals returned 403 to automated fetches.

14

Developers' resale desks (off-plan buyers wanting to flip)

Phase 3 · scaleTrapcertainty low
We buildApproach developers whose 2022-2025 off-plan buyers want out
Cash$200 to first result · $0/mo
Result0–3 seller intros a month · 8–24 weeks
Your partone-time: intros to developers he knows
Stop ifNo developer agreement after 5 approaches
Why + sources

The developer refers flipping owners to us, and we route them to agencies

Certainty: Misaligned incentives; no published programme

Cash: Estimate

Result: Estimate. Developers compete with resales of their own units (resale is ~100k vs ~139k THB/m2 new in Phuket), so they will not push flippers out. Many run their own resale desks.
